Executive Summary
Between 2023 and 2025, EROAD was scaling product and platform delivery across multiple engineering workstreams and regions. This created a need for stronger alignment between strategic priorities, engineering capacity, delivery commitments and operational risk.
As Engineering Manager, I led and coached six direct reports across engineering and delivery functions. I introduced portfolio-level governance, planning cadences and visual workflow models that connected customer needs, product strategy, engineering capacity and team execution.
The work strengthened operational visibility and cross-functional coordination. It contributed to a 32% reduction in operational incidents and a 43% improvement in the timely delivery and content quality of post-incident reviews.

The Challenge
As product and platform delivery expanded, leadership needed a clearer way to connect long-term strategic priorities with near-term engineering commitments.
Multiple product, engineering and customer-facing workstreams competed for capacity. Dependencies, operational work, incidents, platform maintenance and strategic initiatives all needed to be considered within the same planning environment.
Symptoms included:
- Limited portfolio-level visibility across product and engineering work
- Competing priorities across strategic initiatives, operational work and customer requests
- Unclear relationships between engineering capacity and delivery commitments
- Cross-team dependencies that were difficult to identify and manage
- Inconsistent timeliness and quality of post-incident reviews

The engagement focused on:
- Aligning engineering execution with company, product and engineering strategy

My Approach
I treated governance as a decision-support system rather than an additional reporting layer. The intention was to make work, constraints and trade-offs visible enough for product, engineering and executive leaders to make informed decisions.
For this engagement, I focused on:
- Creating a hybrid operating model drawing on Lean principles and selected SAFe practices
- Connecting strategic priorities, product governance, capacity planning and team execution
- Introducing a clear point of commitment between longer-term initiatives and the 90-day delivery horizon
- Establishing planning and prioritisation cadences across product, engineering and delivery leadership
- Integrating incidents, platform business-as-usual work, customer requests and strategic initiatives into a shared governance model
This resulted in:
- A visual concept-to-customer workflow showing how ideas progressed through discovery, validation, prioritisation and delivery
- A clearer flow of work from company strategy and product governance into team backlogs and sprint planning
- Improved portfolio reporting for engineering capacity, delivery risk and investment trade-offs
- More consistent operational review and post-incident learning practices

Lessons Learned
Several important themes emerged.
Governance must improve decisions
Governance is most effective when it helps leaders understand constraints, dependencies and trade-offs. Additional process without clearer decision-making would only have increased delivery friction.
Commitment requires an explicit boundary
Separating longer-term ideas and initiatives from the committed 90-day delivery horizon helped teams distinguish exploration from execution. This created a more reliable basis for capacity planning and delivery conversations.
Operational work must remain visible
Incidents, platform maintenance and customer-driven work directly affect engineering capacity. Representing this work alongside strategic initiatives created a more accurate view of what teams could realistically deliver.

Reflection
This work reinforced my belief that effective engineering leadership depends on making the system of work visible. Teams perform more effectively when priorities, constraints, operational responsibilities and decision rights are understood across organisational boundaries.
